- Define the lifecycle and ownership seams first, then use shared value architecture and readiness mechanisms to carry Product strategy into field and market execution.

- A responsibility matrix and lifecycle model connected Product inputs, GTM briefs, messaging, pricing, readiness, demos, field tools, launch channels, and ongoing updates; ShopTalk demonstrated the capability in coordinated market activation.

- It shows how peer functional leadership turns specialist work into a repeatable Product-to-market capability without erasing ownership boundaries.
My role
How I contributed.
I worked as a peer to the senior Product Marketing leader to make the combined GTM and PMM capability more coherent: clarify what Product supplied, what GTM owned, what Product Marketing owned, what we co-owned, and when those artifacts and decisions appeared across the lifecycle.
ShopTalk was a major cross-functional result of that capability. I helped connect Product positioning, new buying-center strategy, field readiness, and activation, while Marketing, communications, agencies, event teams, Product teams, and other specialists retained ownership of their workstreams.

Decision
Clarify lifecycle ownership without forcing GTM and Product Marketing into one undifferentiated function.
- Why it was hard
- Both disciplines touched positioning, launch, readiness, and activation, while Product and execution teams supplied essential truth and delivery. Ambiguity created gaps; over-centralization would erase expertise.
- My judgment
- Define GTM-owned, PMM-owned, and co-owned artifacts and decisions against the Product lifecycle, with explicit Product inputs and specialist execution boundaries.
- Consequence
- The combined capability gained a clearer operating model for moving from demand signal and Product strategy through pilot, readiness, launch, and ongoing market updates.
Decision
Use ShopTalk as an integrated expression of the Product story—not a standalone event campaign.
- Why it was hard
- The activation crossed proposition, buying centers, pitch materials, demos, office hours, digital channels, media, content, field preparation, and a physical event experience.
- My judgment
- Hold one Commerce value architecture across channels while allowing Product, Marketing, communications, event, media, digital, and field teams to execute for their context.
- Consequence
- The campaign brought new buying-center strategy, Sales enablement, three visionary demos, Product Office Hours, market calls, onsite walkthroughs, and coordinated external activation into one visible proof point.
Function architecture
The work began by making ownership across the lifecycle explicit.
GTM-owned work included Product Constructs, pilot decks, Sell Box and pricing grids, Product pitchbooks, bundle updates, field communications, and Product Office Hours. Product Marketing-owned work included leadership briefings, Product Town Halls, landing and web experiences, paid and social media, blogs, events, customer stories, and press or media activity.
Co-owned work included the GTM brief, marketecture, messaging, pillar decks, executive money slides, client-facing roadmaps, Product demos, and How to Pitch materials. Product supplied the capability, roadmap, readiness, and technical truth required for all three categories.

ShopTalk translated Commerce Product investment into a simplified taxonomy, differentiated proposition, new buying-center strategy, field readiness, and integrated activation. The work included Sales enablement, a pitch deck, three visionary demos, a media kit, Product Office Hours, a market call, onsite demo walkthroughs, and coordinated digital, content, communications, and event execution.
I helped connect the Product and GTM logic across that system. Specialist teams retained ownership of paid media, PR, social, landing pages, event production, demo implementation, and other execution workstreams.
